Strategic Purpose
Without a blueprint there is no construction: there is improvisation with expensive materials. If a word cannot be measured, it does not belong in the purpose.
THE BOOK
A read for those who know that adopting technology is not the same as being ready to transform.

BEFORE AI / GUSTAVO RODRÍGUEZ
Before AI proposes looking first at what holds up or limits a transformation: purpose, leadership, data, governance, processes and the other floors that make real change habitable.
“Before AI” is a book by Gustavo Rodríguez about what an organization needs to build before undertaking a transformation with artificial intelligence.
Its thesis is that transformation does not begin with technology, but with eleven internal conditions (purpose, leadership, data, governance, processes, architecture, talent, culture, ethics, coordination and measurement) that the book presents as the eleven floors of a building: each floor is built on the one below it, and skipping one compromises everything that comes after.
It closes with a practical diagnosis: which floors are solid, which need work, and in what order to build the ones that are missing.
THE STRUCTURE OF THE BOOK
Each floor is a chapter and a condition of the organization. They are built in order: skipping one compromises everything that comes after.
Without a blueprint there is no construction: there is improvisation with expensive materials. If a word cannot be measured, it does not belong in the purpose.
Not the leadership that inspires at the launch: the one that holds up in the third month. The problem is rarely at the base of the pyramid: it is on the middle floor.
Almost every organization has far less data than it believes, and far more than it knows it has. Having data and having useful data are as different as having bricks and having a wall.
Data governance turns a chaotic inventory into a managed asset. When everyone looks after the data, no one answers for it.
You don't automate chaos — you just give it speed. Whatever gets built on top does not correct the flaws in the structure: it inherits them.
Systems that talk to each other, and technical debt nobody wants to look at. “It still works” is the most expensive phrase in the corporate vocabulary: it is paid every day, in budget lines no one reviews.
The most advanced building stands empty without them. The talent organizations need is almost never found: it is almost always unlocked.
The force that transforms the most, and the one most often ignored. Cultures do not change because the speeches change: they change because the consequences change.
The safety code is not there to slow the work down: it is there so that what gets built does no harm. The risk is not theoretical — it is already happening.
Corporate governance and the center of excellence exist so that everyone builds the same building. Five uncoordinated projects are not five opportunities: they are five parallel wastes competing for the same resources.
It is the only way to know whether the building delivers what the blueprint promised. A transformation that cannot be measured is not invisible: it is indefensible.
